The rollout looks like a win. Deflection is up, tickets are down, the vendor's dashboard has a hockey stick on it. Here's what that dashboard doesn't show.

Your bot is answering questions your newest agent wouldn't be allowed to touch.
Ask a live AI agent about a refund exception — I do this constantly; it's the job — and it usually answers. Confidently. Sometimes with a policy pulled from a help article that was retired a year ago. Nobody decided the bot should handle refund exceptions. Nobody decided it shouldn't, either, and a bot with no written scope treats silence as permission.
Escalation is where it gets expensive.
In the bots I test, "talk to a human" is the least reliable path in the system. The customer types it, gets offered three more articles, types it again, gets a form, and the form's confirmation page suggests the chatbot. Every step of that loop was configured by someone acting reasonably. Nobody ever walked the whole path as a customer who'd already been given a wrong answer about their money.
CSAT won't warn you, because the customers hit hardest are the ones least likely to rate the conversation.
The one who got a wrong answer about her refund doesn't fill out a survey. She files a chargeback, posts the screenshot, or stops ordering. The metric holds while the trust drains, and by the time the damage shows up in a number anyone reviews, it's a quarter old.
